A firm-wide AI programme for a UK professional services group
The situation
A multi-entity professional services group faced the same pressure as the rest of its sector: recurring compliance work commoditising, AI-native competitors compressing fees, and staff already using consumer AI tools with no policy behind them. Nobody inside the firm owned the problem.
What we did
We built the firm's AI deployment strategy from primary research across every service line, then the governance to carry it: a regulatory compliance framework covering FCA accountability, Consumer Duty, UK GDPR and professional-body obligations, a risk register, service-line use cases, and a phased plan with board gates at every transition. Governance came first, by design: nothing touches client data until the controls exist.
Where it landed
The programme was put to the board as a fully costed mandate with measured baselines, quarterly gates and a stop option at each one. The firm now has a single, accountable route from AI ambition to governed deployment.
Regulated Financial Services
AI-assisted contract review under a deadline
The situation
A regulated firm received a heavily marked-up distribution agreement from a counterparty's legal team, in a novel area of financial infrastructure, with commercial terms buried in the redlines.
What we did
We ran a structured, RAG-rated review of the agreement using an AI-assisted framework built for English-law commercial analysis: clause-by-clause risk grading, identification of deleted protections and softened obligations, and a negotiation response for each material point.
Where it landed
The review surfaced the removal of exclusivity protections, a materially weakened liability position and a regulatory sequencing risk, and gave the firm a graded negotiation position. The framework is reusable: the firm can run the same structured analysis on future agreements.
Internal Operations
An internal HR tool, from design to deployable in days
The situation
An HR team was running compensation benchmarking by hand: market research scattered across spreadsheets, cost-of-living adjustments applied inconsistently, and no audit trail behind salary decisions.
What we did
We designed and built a small internal web application: a benchmark library the team maintains in Excel, automatic cost-of-living adjustment between locations, a persistent case log, and AI-drafted case summaries prepared for human review, never sent without it. Containerised and ready for the firm's cloud environment.
Where it landed
Benchmarking is now tool-assisted, every adjustment is explained in plain language on the record, and the tool is deployable to the team's own infrastructure with access controls.
