What Shapes the Cost

Five factors drive the scope and price of an AI consulting engagement:

1. Scope and complexity

The number of processes, systems and teams involved. A single-use-case deployment costs less than a firm-wide programme spanning multiple service lines.

2. Integration depth

How deeply the AI system must integrate with your existing tools, data and workflows. Surface-level pilots cost less; production systems embedded in daily work cost more.

3. Evaluation and measurement

Building the infrastructure to prove or disprove ROI: baselines, accuracy reviews, and metrics that connect to business outcomes. This is where many engagements add the most value, and it takes real work.

4. Governance and compliance

Risk assessments, use-case registers, documentation, human-in-the-loop controls and regulatory alignment. In regulated sectors, this is not optional, and it adds to scope.

5. Support model

Fixed-scope projects end at handover. Ongoing support (AI as a Service) continues delivery and oversight. The model you choose affects both cost and what you get at the end.

How to Judge Any AI Consulting Proposal

  1. Does it name the process? A credible engagement identifies a specific, high-volume process with a baseline metric.
  2. Is workflow redesign in scope? Bolting AI onto an unchanged process is the signature of programmes that never show returns.
  3. Is success defined numerically? No number, no engagement.
  4. Is governance included or an afterthought? Especially in regulated sectors.
  5. What do you own at the end? Data, documentation, playbooks and working systems should outlive the contract.

The Bottom Line

The right question is not "what does AI consulting cost?" but "what does not closing the AI value gap cost?" Prioritisation makes the pilot succeed, the pilot makes the programme defensible, and the programme is what shows up in the P&L.
